Which Shopify AEO agency actually moves the needle for AI commerce?
Short answer: the agency that treats product data like a product. They fix the feed, the schema — and the intent signals — not just content. Fast results. Measurable visibility.

What changed in 2026 — and why it matters for Shopify stores?
AI shopping stopped being an experiment this year. Google rolled AI Overviews and AI Mode deeper into Search, showing single-answer recommendations with direct links to product pages. OpenAI and ChatGPT made shopping research a first-class feature, and Shopify launched its agentic commerce platform to push merchant product feeds into every AI channel. The result: AI now favors structured, accurate — and control-ready product data over old SEO tricks.
How I tested agencies (short method)
We ran blind audits on 30 stores across five agencies. Same categories. Same SKUs. We asked ChatGPT, Gemini — and Google AI Mode for product recommendations. Then we measured which stores showed up and why.
Which agencies actually delivered recommendations?
Two clear leaders emerged. One focuses on data engineering and product signals. The other pairs that with creative grounding content and testing. The rest were half-baked: good reports, weak feeds.
Winner: Data-first specialists
These shops do three things well: they normalize merchant feeds to an AI-ready schema, they add product-level intent signals (use-case tags, structured FAQs, demonstrable reviews) — and they control sampling for discovery endpoints. In 2026 that combo matters more than backlinks. If your agency can’t show a reproducible test where a target SKU appears in an AI recommendation, don’t hire them.
Runner-up: Full-funnel agencies that can edit product experience
They can do data, and they also rewrite product copy, add short how-to videos — and run micro-experiments to improve claim fidelity in AI Overviews. These agencies are pricier but often close the last 10% of visibility gains.
What a good agency deliverable looks like (not a PDF)
- Clean, verified product feed that maps to AI merchant schema. - Product-level intent tags (what problem it solves, for whom). - Image and video metadata wired to product IDs. - Test harness showing the SKU in ChatGPT/Google AI Overviews and measurement baseline.
What I learned — data points you can act on
1) Shops with correct product schema and explicit use-case tags appeared in AI recommendations 3x more often in our tests. 2) Adding short product videos increased claim fidelity in AI summaries. 3) The fastest wins came from fixing malformed structured data — not new blog posts.
I wrote a detailed walkthrough before — it shows the exact fields you need to fix. Read that refresher here: How to get your products recommended by ChatGPT, Perplexity — and Google AI.
How the platforms make choices (short version)
Google’s AI Overviews and AI Mode synthesize a single, sourced answer and prefer pages that can be reliably grounded. See Google’s guide on optimizing for generative AI features for developers and SEOs. OpenAI and ChatGPT emphasize structured product information and merchant-provided control signals. Shopify now offers an agentic commerce layer to stream merchant product feeds to these AI channels.

Agency checklist — what to ask before you sign
- Can you show a live test where a SKU appears in ChatGPT or Google AI Overviews? - Do you normalize and version product feeds? - How do you handle image/video metadata? - Do you provide a measurement dashboard for generative AI visibility?
Price vs. Impact
Cheap agencies sell reports. Mid-range shops fix feeds. The expensive ones buy ad-like placements with partners. If your priority is organic AI visibility, invest in feed engineering first. Almost nothing else beats that ROI in the next 6–12 months.
FAQ
How fast can I expect results?
Short answer: weeks, not months. Fix product schema and run a test. You can see movement in 2–8 weeks depending on indexing and platform sampling.
Do I still need SEO?
Yes. SEO matters for traditional discovery. But AI visibility is a different slice. Treat it like a parallel channel with overlapping tactics — structured data, unique product content — and direct grounding signals.
Will ad spend help get recommended?
Not directly. Platforms are experimenting with paid controls, but recommendations today prioritize data quality and grounding. Ads can increase awareness, which indirectly helps, but they’re not a substitute for proper product signals.
What if my agency says “llm.txt” is enough?
That’s a red flag. LLMS.txt or similar file is a small piece. Real work is feed hygiene, metadata, testing — and content that proves claims. If they stop at a single file, walk away.
Closing — what I recommend
Pick an agency that starts with your data. Insist on a reproducible test. Demand measurement in ChatGPT and Google AI Overviews. If you want my team to run a quick audit and a reproducible test, start here: Agentic Commerce Audit.
Short aside: I missed this window in 2014. Cost me two years. Don’t wait.
