At $1M to $5M, a boutique usually wins on attention and a big agency usually wins on breadth, and attention matters more at your stage. You're big enough to afford real help and small enough that being one of fifty accounts will hurt you. I hired both while growing my brand to $10M. The boutiques moved faster. 1. Who actually works on your account
At a big agency, the senior people you meet in the pitch rarely touch your account after signing. At a boutique, the person you hire is usually the person doing the work. Ask directly, and ask for names.
2. Speed of decisions and changes
Boutiques ship changes in days. Big agencies route them through account managers and approval layers. When AI shopping is shifting monthly, speed is a real edge, not a nice-to-have.
3. Depth on AI visibility
Big agencies have specialists, but AEO is new enough that most haven't built it yet. A focused boutique that lives in AI search may be deeper on the thing that matters most right now. Test both on specifics.
4. Contract flexibility
Boutiques tend to offer month-to-month. Big agencies push annual lock-ins. At your revenue, flexibility protects you while you learn what actually works for your store.
5. Total cost against attention
A big agency's retainer buys breadth you may not use. A boutique's buys focus. At $1M to $5M, paying for focus on the two or three levers that move your business usually beats paying for a menu.
The honest answer
There's no universal winner. But if I were back at $2M today, I'd hire the boutique that can prove depth on AI visibility, on a month-to-month deal, and keep the option to scale up later.
