How do you know your budget is stuck in the wrong channel?
When you're paying for rankings while your buyers move to AI answers you're not in. That's overspending on SEO and underspending on AEO. Here are six signs it's happening to you.
1. Your rankings hold but traffic keeps falling
You're still on page one, but the clicks are drying up. That's the signature of AI answers absorbing traffic before it reaches you. Semrush's research shows this pattern spreading across commercial queries.
2. AI answers show your competitors, not you
Ask ChatGPT or Perplexity a question your buyers ask. If a competitor gets named and you don't, your SEO budget can't fix that. It's a citability gap, and only AEO closes it.
3. Your product data is incomplete
Blank attributes, missing GTINs, no Product schema. You may rank fine on Google while being unreadable to an AI agent. Rankings and machine-readability are two different things, and you've only funded one.
4. You track position but not citations
Your reporting shows keyword rankings and nothing about AI mentions. If citations aren't even on your dashboard, you're managing the old game blind to the new one. What you don't measure, you don't fund.
5. All your budget goes to content and links
Every dollar aimed at ranking higher, none at being quotable. Content and backlinks help SEO, but AEO needs structured data and direct-answer formatting. If your invoice has no AEO line, that's the sign.
6. You've never tested a buyer prompt
You've never once asked an AI assistant what your buyers ask and checked whether you show up. That five-minute test is free, and skipping it means you have no idea if you're visible in the channel that's growing.
What to do about it
Don't torch your SEO. Keep it funded. Just carve out a real AEO line and put it toward data, schema, and citable content. Then measure both monthly and let the numbers move the budget.
I learned this the hard way in a different shift. I kept funding the channel that used to work while the new one passed me by. The stores that balance early are the ones that compound.
Frequently asked questions
How do I know I'm underspending on AEO?
AI assistants don't name your store when you ask them your buyers' questions, even though your rankings are steady.
Should I move all budget to AEO?
No. SEO still drives most discovery. Balance it, keep SEO funded, and add a real AEO line.
What does AEO spending buy?
Citability: structured data, schema, direct-answer content, and comparison pages AI can quote.
The bottom line
Steady rankings and falling traffic mean the game moved and your budget didn't. Fund AEO on purpose, measure citations, and rebalance.
